Shopify Black Friday Checklist: What to Fix Before the Code Freeze
Black Friday 2026 falls on November 27, and most Shopify stores stop changing their theme about a week before it. That leaves a short window for conversion fixes, and the stores that use it well tend to fix the same few pages: the homepage, collection pages, the product page and the cart.
The stakes are high. US shoppers spent $11.8 billion online on Black Friday 2025, a 9.1% increase on the year before, according to Adobe Analytics. Spending peaked between 10 am and 2 pm. Every friction point on your store gets multiplied by that traffic.
This checklist covers what still fits before the freeze, page by page, and what to leave until January.
Set Your Code Freeze Date First
Pick the date after which nothing on the theme changes, then plan backwards from it. For Black Friday on November 27, a freeze around November 20 is common. Anything that can’t be built, tested on mobile and checked in analytics before that date waits for January.

Homepage: Get Visitors Shopping in One Tap
Black Friday brings a lot of first-time visitors. Many of them land on the homepage from an ad or an email and decide within seconds whether to keep browsing.
The first screen says what you sell and offers direct entry points, such as Shop Women, Shop Men or your top categories, instead of a single Shop Now button.
Shipping, returns and any authenticity or guarantee details sit in a trust bar near the top of the page, not only in the footer.
The Black Friday offer is visible without scrolling, with the end date and any minimum spend stated plainly.
Bestsellers or a curated sale collection appear high on the page, so shoppers reach a product in one or two taps.
Collection Pages: Make the Grid Easy to Scan
During a sale, shoppers browse more products in less time. Collection pages decide whether they find the right item or give up.
Quick filters for the most used categories or sizes sit above the grid, and the full filter panel opens cleanly on a phone.
Product cards show the sale price, the original price and available colors or sizes, so shoppers can compare without opening every product.
Sold-out variants are hidden or clearly marked, because nothing ends a sale visit faster than three out-of-stock clicks in a row.
A Recently Viewed block helps returning shoppers pick up where they left off.
Product Page: Put the Buying Details Next to the Button
The product page is where most quick fixes pay off, because the shopper is already interested. The goal is to answer every last question right next to Add to Cart.
Price, size or variant selection, delivery dates and the returns policy are grouped in one block above the fold.
The size guide opens from the size selector rather than from a tab further down the page.
A sticky purchase bar keeps the price and Add to Cart visible while shoppers scroll through photos and reviews on mobile.
The free shipping threshold appears near the button, not only in the cart.
The last point has one of the best-documented results in ecommerce testing. In an A/B test for the skincare brand NuFace, run by the agency Red Door, adding a “Free shipping over $75” message right above the shop button increased orders by 90% and average order value by 7.3%, as published in the VWO case study.
Cart: Make Checkout the Obvious Next Step
On standard Shopify plans the checkout itself is locked, so the cart drawer is the last page you fully control before payment. Treat it as a small landing page.
An order summary shows the subtotal, shipping, the discount applied and the total, so shoppers see what they saved.
A progress bar shows how far the order is from free shipping.
One or two relevant cross-sell items appear in the drawer, such as a matching product or a gift-ready add-on.
The checkout button is the most prominent element, with payment icons and the returns promise directly under it.
Stores on Shopify Plus can also change the checkout through Checkout Extensibility, for example to add upsells or trust content. Those changes need testing time, so they belong early in the timeline, not the week before the freeze.
Mobile and Speed: Test on Real Phones
Mobile is where Black Friday is won or lost. In the first four weeks of the 2025 holiday season, phones accounted for 52.2% of US online spend, and seven in ten retail site visits came from mobile, Adobe reported.
Go through the full path from homepage to checkout on an actual iPhone and Android phone, not only in a browser preview.
Check that popups, sale banners and chat widgets don’t cover the Add to Cart button on small screens.
Remove apps you no longer use. Each one can add scripts that slow every page.
Compress hero images and sale banners, which often get added last and in full size.
Speed has a measurable effect on sales. In the Milliseconds Make Millions study, commissioned by Google and run by Deloitte, mobile pages loading 0.1 seconds faster raised retail conversion rates by 8.4%.
Tracking: Make Sure You Can Measure the Result
A fix you can’t measure is a guess. Before the freeze, check that analytics records every step of the funnel.
Product views, add to cart, checkout start and purchase all fire in Google Analytics 4 or Shopify analytics, on desktop and mobile.
Ad pixels and email platform tracking work on the new templates.
Last year’s Black Friday numbers are exported and ready for comparison.
Compare this year’s Black Friday with last year’s, not with an ordinary week in October. Sale traffic converts far better than regular traffic, so any store looks strong during the event. Revenue per visitor is the most reliable metric, because a change can lift conversion rate while lowering order value.
What to Leave Until January
Some changes are too large to ship safely in a few weeks. Moving them to January protects your busiest week of the year.
A full homepage or theme redesign
A theme or platform migration
New subscription, loyalty or search apps that change the whole storefront
Changes to navigation and URL structure, which also affect SEO
Write them down now, while the problems are fresh. January is a good time for custom Shopify development work, when traffic is lower and there is room to test.
How Much Lift to Expect
Results depend on traffic, catalog and how many fixes ship. Published agency data gives a realistic range. Clean Commit, a Shopify conversion agency, reports an average 14% conversion rate lift and an 11% revenue per visitor lift in the first month of work with a store. Larger gains take longer: Blend Commerce reports a 112% conversion rate increase during BFCM 2024 for the automotive brand PerTronix, after more than a year of conversion work and a site redesign.
For a few weeks before Black Friday, plan for steady improvements on the pages that carry the most traffic. Those add up across the busiest days of the year.
Get a Second Pair of Eyes Before the Freeze
It is hard to see your own store the way a first-time shopper does. Our Shopify CRO audit reviews the homepage, a collection page, the product page and the cart on desktop and mobile. In 3 business days you get annotated before and after layouts in Figma, a priority list split into fixes for before and after Black Friday, and a call to walk through the findings. Stores that book by November 9 pay $199 instead of $350.

When should a Shopify store stop making changes before Black Friday?
Most Shopify stores freeze their theme about a week before Black Friday. For Black Friday on November 27, 2026, that means a code freeze around November 20. After the freeze, only promo banners and discount settings should change.
Which Shopify pages should I fix first before Black Friday?
Start with the product page and the cart, because shoppers there are closest to buying. Put price, size selection, delivery and returns next to the Add to Cart button, show the free shipping threshold, and make the checkout button the most prominent element in the cart.
How important is mobile for Shopify stores on Black Friday?
Mobile is the main channel. In the first four weeks of the 2025 holiday season, phones accounted for 52.2% of US online spend and seven in ten retail site visits, according to Adobe Analytics. Test the full path from homepage to checkout on real phones before the code freeze.
Should I redesign my Shopify store before Black Friday?
A full redesign a few weeks before Black Friday is risky, because it leaves little time to test on mobile and check tracking. Targeted fixes on existing templates fit the window better. Plan a redesign or theme migration for January, when traffic is lower.
How do I measure whether my Black Friday changes worked?
Compare this year’s Black Friday with last year’s Black Friday, not with a regular week, because sale traffic converts much better than normal traffic. Use revenue per visitor as the main metric, since a change can raise conversion rate while lowering order value.
What does a Shopify CRO audit before Black Friday include?
The SPLIT Development Shopify CRO audit reviews the homepage, a collection page, the product page and the cart on desktop and mobile. It includes annotated Figma layouts, a priority list of fixes and a walkthrough call, delivered in 3 business days. Stores that book by November 9, 2026 pay $199 instead of $350.
